AI Agents Are Already On Your Payroll — Even If You Never Hired Them

A new Forbes Councils piece makes a claim worth sitting with: AI agents — systems that autonomously plan, decide, and execute multistep tasks — have moved from innovation labs to income statements, whether or not you've noticed. Roughly 51% of enterprises now run AI agents in production. But here's the more interesting number: only 29% of those organizations report seeing real ROI from it. The other 71% are running what the article calls a "performative AI strategy" — activity without result.

We've watched this exact gap play out with clients directly, and the pattern behind it is consistent. The businesses seeing real return didn't treat AI as a tool they bolted onto an existing process. They treated it as a reason to redesign the process itself — deciding what a human needs to own versus what a system can be trusted to run end-to-end, then building clear ownership and guardrails around that split. The businesses stuck in the 71% mostly did the opposite: dropped an AI tool into the same workflow, same roles, same decision points, and expected the tool alone to produce a different outcome.

The functions where this is showing up fastest right now are customer service and sales — areas where McKinsey estimates generative AI can lift productivity 30-45% in customer care, and agent-enabled sales processes are showing double-digit revenue gains in some organizations. Those aren't small numbers, but they're also not automatic. They only show up when the redesign work happens first.

If you're evaluating where AI agents might fit in your own operation, the question worth asking isn't "what tool should we buy." It's "what decision or task, if handled reliably without a person, would actually change how we operate" — and then building toward that, deliberately, rather than layering a chatbot onto whatever process already exists.
